            <title><![CDATA[OpenUX in 2024]]></title>

            <description><![CDATA[Some reflections on what OpenUX accomplished in 2023 and what the future of OpenUX might look like]]></description>

A <em>very</em> belated Happy New Year to everyone in OpenUX!</p><p>Since the start of the new year, Manansh, Georgia, and Henry have been reflecting on all this community accomplished in 2023. Looking back, there are many successes to be proud of:</p><ul><li><p>We met many new peers online and IRL</p></li><li><p>We collaborated on many impactful client- and public-facing projects</p></li><li><p>We paid over $150k to 7 individuals in the org for their work on client projects</p></li><li><p>We published several articles sharing research openly and educating the market on the value and methods of user research</p></li><li><p>We collaborated on multiple grant applications, including a widely successful Gitcoin funding campaign</p></li><li><p>We prototyped an ambitious research repository project</p></li><li><p>and more</p></li></ul><p>While we’re super excited by 2023’s accomplishments, unfortunately, the revenue we’ve generated hasn’t been enough to pay anyone a regular stipend for pushing the organization forward. We’ve spoken to a few other web3 agencies, and heard that many are in the same boat—the bear market has hit agencies hard. The demand for outside consultants is lower than last year, particularly for user research—the consensus we’ve heard is that OpenUX has done really well, all things considered!</p><p>What do we do about this, given the market for research is down? The clear answer is <strong><em>not</em></strong> to shut down, but to be patient! Rather than working full-time on business development, client projects, and internal projects for OpenUX, the three of us are going to be pursuing some independent work outside of the OpenUX Agency to make sure we have the best chance to contribute to OpenUX in the long run. A few members who've worked on OpenUX client projects have decided to do the same.</p><p>Is this an end to OpenUX? <strong>Absolutely not.</strong> If anything, it’s an opportunity for us to double-down on the social side of OpenUX—something that unfortunately lagged behind as we put more and more effort into growing the agency in the second half of 2023. While our day-to-day projects may be less focused on building together, we still want to foster a space for intellectually rigorous discussion on crypto UX, product design, open source research, and more. If anything, this change is an opportunity for OpenUX to become more decentralized—for members to put any ideas into action without being worried about taking resources or energy away from an in-house agency.</p><p>How might this manifest in what you see across OpenUX?</p><ul><li><p><strong>Creating more consistent but spaced-out group social activities for OpenUX members</strong>. We’re going to start with an hour long video call once a month for members to check-in with each other, discuss recent interesting projects, share wisdom on crypto UX, and more. This meeting will <em>not</em> initially be focused on grant applications, client pitches, etc. We’d love to hear your ideas for these calls, if you have them—book clubs have been mentioned as a potential fun direction</p></li><li><p><strong>Pursuing less proactive business development and grant writing for the agency</strong>. OpenUX as an agency will continue to exist, but will likely be scaled back to a few projects a year executed by some of the most experienced researchers in our network. The reality is that the demand for paid research contracts is not enough to meaningfully encourage a large group of members to participate in pitching or grant writing. That said, our network does come to us a few times a year for projects. If you're still interested in working for the agency, and we're not in touch, please reach out!</p></li><li><p><strong>Spending a portion of the funds in our treasury</strong>. We’d like to pay back the $16,000 in debt Manansh, Georgia, and Henry incurred to originally bootstrap OpenUX, and gift a few rewards to contributors who directly helped the agency earn funds last year via unpaid labor. We’ll be reserving funds in our treasury to cover month-to-month costs, keep an emergency fund for special projects, and also reserve a pool of money to fund anyone who brings forward a meaningful proposal to pick up the research repository product work we planned during our Gitcoin campaign. If you’re interested in that, please speak up!</p></li><li><p><strong>Launching a new website and brand identity</strong> (the cover photo to this newsletter is a sneak peak <span data-name="eyes" class="emoji" data-type="emoji">👀</span>). At the start of this year, we approached a brand design firm to help us launch a new identity for OpenUX. This is coming very soon! Be on the lookout for a fresh logo, identity, and website later in March</p></li></ul><p>There’s no telling where we might be as a group later in 2024—perhaps the market will pick back up and operating our agency more openly will be more feasible. Or perhaps this will take longer and we’ll continue to exist as a network of some of the brightest, most passionate research practitioners in the space advocating for better crypto UX. Either way, we’re excited to stick around to find out, and we hope you’ll join us. To all our leads, collaborators, and members, you folks rock.             <content:encoded><![CDATA[<h3>1 year later</h3><p>OpenUX has always been a cluster of people who share the view that web3 needs more UX practitioners, and that by banding together, we can make working in web3 UX more fun, more meaningful, and take strides towards making UX insights just as interoperable and positive-sum as other digital public goods in the web3 ecosystem.</p><p>One particular cluster of individuals with that view, Georgia, Henry, and Manansh, met in a Zoom call for the first time 1 year ago. We often talk about how the secret purpose of OpenUX is for us to find our “Forever Collaborators” and we’re so grateful for the high-caliber people who have been present here in the past year.</p></li></ul><h3>What we discussed</h3><figure src="https://storage.googleapis.com/papyrus_images/27d9c2cbc0f05e2c73116ec9d2b8e44c.jpg" float="none" width="100%" data-type="figure" class="img-center" style="max-width: 100%;"><img src="https://storage.googleapis.com/papyrus_images/27d9c2cbc0f05e2c73116ec9d2b8e44c.jpg" class="image-node embed"><figcaption htmlattributes="[object Object]" class="">Members’ needs and motivations brainstorming</figcaption></figure><p>Over two days of meetings, we were able to cover a lot of ground, both productive and fantastical (Friday night featured a small Dungeons &amp; Dragons game).</p><ul><li><p><strong>Vision:</strong> How has the vision of the community, the agency, and our upcoming product evolved? How do they relate to each other?</p></li><li><p><strong>Product:</strong> What do we mean by open user research? How does our work best fit into a product that shares insights publicly? Who will we serve, how will we address their needs, how will we build it, and how will we sustain it?</p></li><li><p><strong>Members:</strong> What do we know about members’ needs? How can we learn more? How can we best serve members while meeting the needs of the rest of the organization?</p></li><li><p><strong>Funding</strong>: How can we make more money for the organization? How can we use funds to empower more member contributions?</p></li><li><p><strong>Focus</strong>: What are the highest leverage tasks we can take right away? Where should we put our focus over the next two quarters? What needs to change to put us in a position to succeed?</p></li></ul><h3>What comes next</h3><p>While some next steps are going to take deeper thought, there are a few things we know for certain.</p><ul><li><p><strong>Discord should be simpler</strong>. We currently split attention in Discord across the community and agency. Sometimes, it feels like the agency projects, operations, and meetings crowd out what could be a more natural and playful environment for UX practitioners to get to know each other. Going forward, we’d like Discord to have MUCH fewer channels,</p></li><li><p><strong>Listening &gt; Broadcasting</strong>. A lot of conversations in Discord can feel like it’s the most active members broadcasting updates to other members. There’s nothing wrong with that per se, but in general, we’d like to start putting more emphasis on actively listening to members and exploring how the community can better support them.</p></li><li><p><strong>Events should benefit members.</strong> A lot of our calls in Discord are focused on productivity for the community/agency. Again, nothing wrong with this, but it’s clear that these events are not relevant to all members in Discord. We’d like to make these events less prominent to members who aren’t interested in them, and replace them with more events that provide direct value to members. We’d like to explore more regular <strong>Office Hours</strong>, <strong>Happy Hours</strong>, and <strong>Book Clubs</strong> that make our interactions more playful and interesting.</p></li><li><p><strong>It’s time to build (an insights library).</strong> Something that everyone seems to be excited about is the prospect of OpenUX building its first product. Building a product that encourages research to be open and accessible has been part of our vision from the very beginning, but progress has been stalled while we grew the agency, our treasury, and took necessary steps to incorporate and setup other infrastructure. Everyone seems ready to start talking more seriously about our product now. Not only will it be fun to start building, but it might help us raise more funds and engage more members too.</p></li><li><p><strong>Q4 is all about grants.</strong> There are a lot of grants out there and we’d like to be applying to more. Over the next few months, we’d like to add more polish to our standard grant applications and run a sprint where we apply to multiple open grants that we know about.             <title><![CDATA[Announcing changes to “Agency Squad”, the revenue-generating side of OpenUX ]]></title>

            <content:encoded><![CDATA[<h3>Background</h3><p>OpenUX has previously had two distinct squads for the revenue-generating side of our operation: Agency (which was open to anyone), and Client (which was not). The reason that we kept these separate is to ensure only vetted community members are working on client work. But this is inefficient from an Ops standpoint, and doesn’t allow us to be working in the open. So we have decided to merge Agency and Client into one group, simply called Agency Squad.</p><h3>Agency Squad Roles</h3><p>As part of this merge, Agency Squad is creating three distinct roles for researchers: <strong>Shadower</strong>, <strong>Collaborator</strong>, and <strong>Lead.</strong> All three roles are eligible to receive community benefits and other reputational rewards for their contributions, but only two are eligible to receive direct payment from clients.</p><p><strong>Shadowers</strong> are the default role for less experienced researchers at OpenUX.</p><ul><li><p>Shadowers are encouraged to grow their research experience by joining discussions, contributing ideas for projects, grants, and workshops, and shadowing other Squad members during client meetings and interviews.</p></li><li><p>Shadowers can also apply to become a Collaborator, a role designated for more experienced researchers that is eligible to receive payment from clients.</p></li></ul><p><strong>Collaborators</strong> are members who have successfully demonstrated skills in research methods, team management, stakeholder management, and web3 literacy <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://openux.xyz/client-team">through our existing application</a>.</p><ul><li><p>Collaborators are eligible to receive payment in exchange for their contributions to grants and client projects.</p></li><li><p>After completing at least one grant or client project, Collaborators have the option to request a re-evaluation of their eligibility for <strong>Lead</strong></p></li></ul><p><strong>Leads</strong> are collaborators who have built enough trust to make them eligible to own a client or grant project</p><ul><li><p>Leads are the primary liaison to the client, the <em>directly accountable individual</em> for a project, and the decision-maker on who collaborates on or shadows the projects they are leading.</p></li><li><p>Leads review applications from Shadowers and Collaborators and collectively decide who is promoted based on a consensus vote, with the Agency Squad Steward being the fallback decision-maker.</p></li></ul><h3>Growing our Agency</h3><p>Revenue-generating activities are the lifeblood of our organization.</p><p>We currently have ~10 members in Lead or Collaborator roles, and this number will grow. If members are not actively working to contribute to the financial growth of the agency, we will face the challenge of not creating enough meaningful paid opportunities for each member; if we have many qualified researchers <em>waiting</em> for research projects to work on, but they are not actively <em>creating new business opportunities</em> themselves, then OpenUX will not successfully scale.</p><p>Therefore we wish to encourage both Leads and Collaborators to be proactive in selling our services, whether that’s applying for grants, or selling bespoke research and coaching.</p><p>Members who are active in selling work will benefit from:</p><ul><li><p>Coaching on selling from other experienced members</p></li><li><p>Sales collateral to support the effort</p></li><li><p>The cumulative organizational reputation to assist with selling</p></li><li><p>Grant proposal templates</p></li><li><p>Peers to review their work</p></li></ul><p>Members who actively manage the referral, sell the work, and ultimately get the client to sign will also receive 10% of the total contract value. If a member brings in a contract that results in a sale, but is minimally involved in the sale itself, the referral will be split between all parties who contributed to selling the work. <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://www.notion.so/OpenUX-Referrals-a852ec9cc26d413190cd77fe3a1ee188?pvs=21">We have documented this process in its entirety here</a>.</p><h3>How is work allocated?</h3><ul><li><p>Members will learn about new research opportunities during Agency Squad bi-weekly meetings (where new sales leads are discussed) or in the Agency Squad discord channel as new opportunities emerge.</p></li><li><p>Work will <u>not</u> be allocated on a first-come-first-serve basis, but will be determined by the person who sold the work, based on the following criteria:</p><ul><li><p>Does the member have previous experience around the “theme” of the research (e.g. DeFi, NFTs, developer tooling etc)?</p></li><li><p>Are they experienced enough to Lead or Collaborate on the work?</p></li><li><p>Are they available to see the work through to its completion?</p></li></ul></li><li><p>A member who sells work has first right of refusal on the project, with the caveat that a Collaborator who sells a project must team up with a Lead in order to work on the project.</p></li><li><p>Every client project must make room for a Shadower to observe and learn.</p></li><li><p>The Agency Squad Steward is the fallback decision-maker for how work is allocated.</p></li></ul><h3>How much can Leads and Collaborators earn?</h3><p>OpenUX charges clients an hourly rate; typically this would be around~$275 per hour (but this is dependent on the type and duration of engagement). 10% of this is a referral fee to the member who sold the project, and 15% is for the OpenUX treasury. This leaves 75% of the rate for paying people who execute the research. So if we charge a client $275 ph, the hourly researcher rate is ~$206. Leads and Collaborators decide how to split the hours between them on a project. Not only are the vibes 👌✨, but there’s been lots of great knowledge shared too!&nbsp;It’s been so nice to count on our Discord as a cozy corner of web3.</p><p>With our <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://discord.com/channels/1006970405279514785/1090277418931069149">first community research project</a> underway, it’s becoming clear that a lot of people really want to <em>work </em>on OpenUX and make it their own. That is really, <strong>really</strong> cool and has been <em>the</em> goal since day one! While there’s plenty to figure out, there’s no time like the present to start. </p><p>Today we want to share a new idea we had for OpenUX—<em>Squads</em>, a concept for getting more people involved in building up the community.</p><h2><strong>Looking back</strong></h2><h3><strong>The initial vision</strong></h3><p>As you may or may not know, our current Discord server went live in August 2022 when Estela, Manansh, and Henry applied to <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://www.seedclub.xyz/"><u>Seed Club</u></a>, an accelerator for web3 communities. Around that same time, we met Georgia, who had <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://gov.near.org/t/announcement-launching-the-user-research-dao-to-support-teams-with-user-ux-research/16111/9"><u>launched a similar DAO earlier in 2022</u></a>. Upon meeting, we realized we had many of the same community goals and decided to merge. After a few months of jamming, we officially launched in February 2023 as OpenUX with new website:</p><ul><li><p><a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://openux.xyz/about"><u>https://openux.xyz/about</u></a></p></li><li><p><a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://mirror.xyz/openux.eth/zWkm2gSZPuAJCwVpr--pNEPr1zqnh4a6gDZSBctpfGI"><u>https://mirror.xyz/openux.eth/zWkm2gSZPuAJCwVpr--pNEPr1zqnh4a6gDZSBctpfGI</u></a></p></li></ul><p>We had three areas of focus in mind, and we initially thought the best way to achieve them was to work in a sequential order:</p><ol><li><p>First, assemble an expert squad of researchers to attract the best web3 clients</p></li><li><p>Next, support a community of researchers to collaborate and learn from each other</p></li><li><p>Then, do <em>something</em> to benefit the web3 ecosystem—make all our research public, build a tool to report UXR insights in a more digestible format, etc.</p></li></ol><p>This sequential thinking led us to provide only one contribution path to the DAO at launch—contributing to client projects as an expert UX researcher. To ensure high quality work and protect the founding teams’ personal connections to clients, we created pretty strict approval criteria to limit approved applicants to experts only.&nbsp;</p><h3><strong>Growing the team</strong></h3><p>By March, the team who had been 'approved' to work on client work grew to seven. As we spent weeks working together, we found that we had different interests, experience, and availability—often in fields outside of client research. For lack of a better structure, we repurposed this client research team to OpenUX’s ‘core team’.</p><p>We also split up the core team’s work into different domains. To increase our accountability, we assigned a single 'Steward' to each domain to be the trusted, proactive, diligent, and empathetic leader for that area of work. This became our Stewards Proposal: <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://docs.google.com/document/d/1-FcsTzc7mAfGwybsnIFAvtdj9TPTbvGB6PuKIqqRbHA/"><u>OpenUX Stewards Proposal</u></a>, electing 5 stewards to support multiple Domains including Client Research, Community, Growth, and Operations.</p><p>We soon learned there were many community members interested in doing more than just chatting in Discord—many wanted to actively <em>work</em> on OpenUX! As it turns out, there several multitalented members in our Discord with expertise in DAO strategy, video content, curriculum design, and more. </p><p><strong>Overall, there’s more than enough interest to grow the OpenUX ‘team’ and give more people a chance to build together. thing we want to highlight explicitly from the proposal is related to the topic of Squad work and compensation. For a considerable time, OpenUX intends to be a community offering members many things—a network of peers, an audience for personal updates/writings, tangible work experience, career support, education, fun social experiences, and more—but contributing to OpenUX outside of client work will likely not be a means of earning an income.&nbsp;</p><p>Why is this the case? OpenUX's treasury is currently built on client research, where our policy is to pay researchers 75% of the price we negotiate from clients, referrals 10%, and keep 15% for our treasury. These incentives are important to keep our Agency running at full steam, but have limited the growth of our <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://polygonscan.com/address/0x4c747E9C35c4EaDaDbB515842B6703fFa961b39b">treasury</a>.</p><p>We would like to find new ways to generate revenue (more grant applications, higher contract take rates, membership fees, etc.), but we also have expenses (legal registration fees, software subscriptions, etc). The reality is that OpenUX is likely going to grow a treasury slowly, and roles beyond work on client contracts will likely be unpaid for a while. Since launch, all work launching the community has been volunteered by the founding team.</p><p>In spite of this reality, we do have an opportunity to use web3 tokenization as an effective tool to provide meaningful community incentives for participation. More specifically, we believe web3 teams are taking unnecessary risks by undervaluing the user research and discovery process.</p><h2 style="text-align: start"><strong>The costs of poor discovery</strong></h2><p style="text-align: start">Many teams who undervalue discovery only collect user feedback after a product is developed. Others will address surface-level usability risks but skip testing foundational assumptions of how well their product addresses user needs.</p><p style="text-align: start">Some builders justify this approach with claims that time spent on discovery has too big an opportunity cost. Others say that user feedback only pushes teams away from novel use cases that crypto is pursuing.</p><p style="text-align: start">These beliefs fundamentally miss the value of research in an assumption-driven, iterative development process. By testing assumptions about user demand <em>after</em> multiple development cycles, teams delay resolving their products’ biggest risks. This can lead to several negative outcomes, such as:</p><ul><li><p>Building a product without an audience</p></li><li><p>Building a complicated product for too many audiences</p></li><li><p>Building a product with a misaligned audience</p></li><li><p>Building an unusable product</p></li></ul><p style="text-align: start">When these issues compound, teams get fewer chances to work on solutions with realistic paths to adoption. This leads to web3’s collective ‘brain drain’—the misdirection of talent away from products that will reach 100M users.</p><h2 style="text-align: start"><strong>OpenUX is pursuing user research as a public good</strong></h2><p style="text-align: start">OpenUX is a collective of product and user researchers helping teams build widely adopted, delightful, and valuable web3 applications. We invest in research, training, and other projects that proliferate the meme that user research is a public good.</p><p style="text-align: start">Our launch is inspired by many institutions who’ve come before us. As a metalabel producing research artifacts, we aim to meet standards set by <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://www.w3.org/"><u>W3C</u></a>, <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://www.nngroup.com/"><u>Nielsen Norman Group</u></a>, and <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://otherinter.net/about/"><u>Other Internet</u></a>. As a decentralized network of web3 contributors, we’re motivated by our colleagues at <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://vectordao.com/"><u>VectorDAO</u></a> and <a target="_blank" rel="noopener noreferrer nofollow ugc" class="dont-break-out dont-break-out" href="https://www.waterandmusic.com/"><u>Water &amp; Music</u></a>.</p><p style="text-align: start">Towards our mission, our operations are structured as follows:</p><h3 style="text-align: start"><strong>Teaching better discovery methods</strong></h3><p style="text-align: start">Just as many founders benefit from financial literacy training, we believe many web3 builders would benefit from product discovery training.
