Their most valuable work — preventing potential disasters, maintaining system health, guiding architectural decisions — barely registers in the metrics that drive recognition and promotion.</p><p>Companies have been struggling with this tension for over a century, since <a target="_blank" rel="nofollow ugc noopener" class="dont-break-out" href="https://en.wikipedia.org/wiki/Time_and_motion_study"><u>Frederick Taylor first brought his stopwatch to the factory floor</u></a>. What's changed isn't the underlying problem but its scope. Our tools for measuring work have become extraordinarily sophisticated while the gap between what they capture and what matters keeps widening. Their most valuable contributions are precisely the ones that never appear in dashboards, created by people often furthest from decision-making power.</p><p>Manufacturing figured parts of this out decades ago. Toyota's production system recognized that workers preventing problems before they happen create enormous value: something traditional efficiency metrics would miss entirely. But as automation handles more routine work, value increasingly comes from judgment calls, problem prevention, and architectural guidance that resist measurement by their very nature.</p><p>Measurement systems themselves become battlefields. Teams game "defect prevention" metrics. Routine code review comments get classified as preventing potential defects. Prevention numbers skyrocket. System reliability remains exactly the same. People optimize for the measurement, not the goal. An AI coding assistant generating functions per hour. They're designed to optimize what we can count, not necessarily what counts.</p><p>The real problem emerges as organizations design entire workflows around these tools. Work increasingly gets defined through detailed specifications and metrics — perfect for automated systems, disastrous for capturing nuanced value. We're not just measuring the wrong things; we're actively reshaping work itself to be more measurable.</p><p>A perverse incentive takes hold. Automation expands. Human work gets squeezed toward whatever can be counted. Execution against metrics becomes everything. Meanwhile, the judgment work that creates actual competitive advantage? Systematically undermined. No dashboard shows this deterioration until it's far too late.</p><p>Companies keep trying to fix this by coming up with ever more sophisticated metrics. They fail. Not because the metrics aren't clever enough, but because measurement itself warps behavior in ways that destroy value. The very premise of "better measurement" ignores a fundamental reality: valuable work actively resists quantification. Middle managers optimize for whatever gets measured. Engineers hack the system. The moment something becomes a metric, it stops reflecting what actually matters.</p><p>Some organizations are stumbling toward a different approach, though nobody's really figured it out yet. Instead of trying to measure the unmeasurable, they're creating spaces where unmeasurable work can happen alongside the countable stuff. Parallel evaluation systems. Protected roles with deliberately vague mandates. Teams explicitly tasked with work that won't show up in quarterly reviews.</p><p>In practice, this works spectacularly at certain companies and fails miserably at others with almost identical policies. The difference wasn't in the approach but in the underlying trust between leadership and teams. Without that trust, "unmeasurable work" quickly becomes code for "work we don't want to be accountable for."</p><p>This becomes even more crucial as AI reshapes workflows. The real question isn't whether your AI systems have the right metrics. It's whether you've clearly marked certain domains as requiring human judgment that defies optimization algorithms entirely.</p><p>This isn't just a technical challenge. It's a power struggle. Measurement systems aren't just tools — they're how executives maintain control. They're how organizations decide who gets promoted, who gets resources, who gets heard. Moving beyond pure measurement means executives have to cede some of that control, trusting people they can't fully monitor. Good luck getting that approved at the next board meeting.</p><p>It's also about who benefits from current systems beyond just executives. Engineering teams implement AI pair programmers and measure success by code completion rates, inadvertently pushing humans toward easily quantifiable tasks. The entire premise of current AI systems is optimization against clear objectives. Literally what the technology does best.</p><p>There's no clean solution here. Some organizations are experimenting with bifocal approaches — optimization when possible, judgment when necessary. Others are creating leadership positions explicitly responsible for defending unmeasurable work. A few are separating work streams entirely, though that creates its own coordination problems.</p><p>What's becoming obvious is that as automation handles more routine tasks, the gap between what shows up in metrics and what creates actual value keeps growing. The organizations that thrive won't be the ones with the best measurement systems. They'll be the ones that learn to value work they can't measure, even as they embrace technologies built entirely around measurement and optimization.</p><p>This might require completely new ways of evaluating work. It might mean restructuring who has power to define what matters. It might demand fundamentally different organizational designs that we haven't even invented yet.</p><p>Nobody wants to face the most uncomfortable implication. Modern management rests on a single premise: everything valuable can eventually be measured. What if that's fundamentally wrong? What happens to organizations built entirely around measurement when they slam into work that defies quantification? Management theory has no answer for this. Neither do most executives.</p><p>Our organizations are becoming optimization machines in a world where competitive advantage increasingly comes from what can't be optimized. As AI reshapes work, this contradiction will only intensify. We're not facing a management problem to solve, but a fundamental paradox that undermines the entire premise of modern management. There's something more fundamental breaking down.</p><p>LinkedIn started as a digital version of real professional networks. Makes sense. But watch what happened next: In trying to optimize these networks, it accidentally created a synthetic replacement for professional reality itself. Real mentorship became algorithmic connections. Professional judgment turned into endorsement metrics. Industry knowledge morphed into engagement-optimized content.</p><p>Forget the cringe posts though - we're actually watching reality break down in real time.</p><p>See, when the original patterns of professional networks started breaking down (globalization, remote work, industry upheaval), we didn't wait for new patterns to emerge naturally. Instead, we frantically created synthetic versions. But these artificial patterns need increasingly complex systems just to maintain the illusion of meaning. </p><p>Now we're trapped in a loop: The synthetic patterns create noise, so we add more metrics to find "authentic" signals, which drives more sophisticated performance, which...creates more noise. Each iteration makes genuine professional connection harder to find. So now we're building AI to filter the synthetic patterns we created to filter the synthetic patterns we created to...you get the idea.</p><p>This isn't just a LinkedIn problem. This same pattern is playing out everywhere meaning-making systems are breaking down. Universities don't know what learning means in an age of infinite information, so they manufacture more elaborate metrics of education. Social platforms can't handle genuine human connection, so they create increasingly synthetic versions of sociality. Financial markets spawn ever more abstract instruments that <s>barely</s> don’t even pretend to represent actual value.</p><p>We're so focused on manufacturing solutions that we're suffocating any chance of real ones developing.</p><p>Previous civilizational shifts had the luxury of time. When feudalism collapsed, markets evolved naturally from medieval fairs. Nation-states grew from royal courts. The transitions were messy but authentic.</p><p>But we're too impatient for that now. Too desperate for certainty. Instead of letting new patterns emerge from chaos, we're forcing synthetic ones into existence. </p><p>This might be the first time in history where our pattern-seeking behavior itself has become the primary threat. Our desperate need to impose order is actively preventing new forms of order from emerging naturally.</p><p>Watch how Silicon Valley turns progress into a religion, complete with prophets and prayer metrics. Or how social media platforms keep adding more complex 'authenticity' features to fix the problems created by their previous attempts to measure human connection.</p><p>The really messed up part? The more we try to force reality into our synthetic patterns, the more reality resists. It's like we're trapped in a spiral where our attempts to create order actively accelerate its collapse.</p><p>The hard truth is that our methods for creating certainty are making everything more uncertain. Instead of measuring product breakthroughs or technical achievements, they start tracking market share retention, quarterly revenue stability, brand perception scores. The numbers look great - they're just measuring things that favor preservation over disruption.</p><p>This creates a paradox: the better a company gets at maintaining its success, the worse it gets at the kind of disruptive thinking that created that success. It's not that they get worse at building things - they get incredibly good at perfecting things that won't risk their market position. Every launch gets smoother, every marketing beat hits perfectly, every quarter meets expectations exactly.</p><p>Think about Apple's current phase. They've refined their ability to maintain position so well that even recognizing there might be better paths becomes nearly impossible. The system isn't broken - it's working exactly as designed. We're all so busy consuming content about doing things that we've forgotten how to actually do things.</p><p>The tech guys heading to DC keep talking about bubbles like they've discovered some cosmic cheat code. Build enough hype, pour enough money in, and somehow we'll manifest the future through sheer force of PowerPoint presentations. I get it. I really do. I've sat through enough pitch meetings to see the intoxicating appeal of treating progress like a startup metric.</p><p>But here's what's eating at me: When was the last time any of us did something that actually scared us? Not the sanitized fear of a bad quarterly review, but the gut-churning terror of stepping into genuine unknown territory.</p><p>I spent three hours yesterday optimizing my productivity system instead of writing this piece. We just need simulators accurate enough to spin up virtual agents that pursue goals. The intelligence emerges not from the system&apos;s architecture but from its fidelity to reality.</p><p>This flips the traditional AI risk story on its head. The danger isn&apos;t that we&apos;ll create superintelligent optimizers with misaligned goals. It&apos;s that we&apos;ll create perfect simulators that can spin up arbitrarily many virtual agents with arbitrary goals. Not one misaligned superintelligence, but a vast sea of simulated minds, each pursuing their own objectives.</p><p>And the really unsettling part?
