We Don't Have a Roadmap. Here's Why.

The case against promising features we might not deliver

Most crypto projects have elaborate roadmaps.

Q1: Launch feature X Q2: Integrate with protocol Y
Q3: Roll out governance Z Q4: Partnership announcements

We don't do this. And it's intentional.

The Roadmap Problem

Roadmaps in crypto serve one purpose: creating hype.

They signal ambition. They give traders something to speculate on. They make projects look serious and well-planned.

They're also mostly fiction.

Here's what typically happens:

Timeline slips. That Q1 feature? Now Q3. Q3 feature? Delayed to next year.

Priorities change. Market conditions shift. What seemed important in January is irrelevant by June.

Features get canceled. Quietly dropped. No announcement. Just gone from the updated roadmap.

Promises become anchors. Teams work on outdated features because they promised them, not because they still make sense.

Roadmaps optimize for marketing, not for building good products.

What We Do Instead

Izakaya operates differently:

Build first, announce after. Features ship when they're ready, not when scheduled.

No timeline promises. We work on what matters most right now, not what we committed to 6 months ago.

No feature hype. If we're building something, you'll know when it's done.

Public learning. We share what we're thinking about, but we don't promise it.

This feels less exciting. It's also more honest.

Why This Approach Matters

Software development is unpredictable. Especially in crypto where:

Requirements change fast. A feature that made sense last month might be irrelevant after a protocol update or market shift.

Dependencies are external. We build on other protocols. They change. Our plans adjust.

Security takes precedence. Better to delay than ship something vulnerable.

User feedback matters. Sometimes users need something different than what we planned.

Rigid roadmaps conflict with good development practices.

What We're Actually Optimizing For

Our priorities are simple:

Security: Never compromise. Ever. This comes before speed.

Simplicity: Keep the platform focused. Swap and lend well beats doing 20 things poorly.

Self-custody: This is non-negotiable. Features that require custody don't get built.

User needs: Build what users actually need, not what looks good in an announcement.

Sustainability: We're building for years, not quarters.

These don't fit neatly into quarterly roadmaps.

The Features We Won't Build

Being clear about what we're NOT doing matters:

We won't build a token. No governance token. No rewards token. No tokenomics. We're not creating speculative assets.

We won't add custodial features. No matter how convenient. Self-custody isn't optional.

We won't chase trends. NFT integration? AI features? Only if they actually serve our core purpose.

We won't build for hype. Features exist to serve users, not to pump announcements.

Knowing what you won't do is as important as knowing what you will.

How We Decide What to Build

Our framework is straightforward:

Does it improve swapping or lending? If no, probably not building it.

Does it maintain self-custody? If no, definitely not building it.

Do users actually need this? If no, why are we considering it?

Can we build it securely? If no, we wait until we can.

Does it align with long-term vision? If no, it's a distraction.

This filters out most feature requests.

What You Can Expect From Us

Here's what we commit to:

Platform stability. Izakaya will keep working. Swaps and lending won't break.

Security focus. We'll prioritize safety over speed every time.

Transparent communication. If something changes, we'll explain why.

No surprise pivots. We're not suddenly becoming an NFT marketplace or launching a token.

Continuous improvement. Features will get better. Incrementally. Without fanfare.

These aren't exciting promises. They're reliable ones.

Why This Feels Uncomfortable

Not having a roadmap means:

Less marketing ammunition. Can't hype upcoming features because we don't promise them.

Harder to attract speculators. Nothing to speculate on means less token-focused attention.

More pressure to deliver now. Can't point to future promises. Has to work today.

Feels less ambitious. Other projects promise the moon. We promise working software.

We're okay with this trade-off.

The Alternative Universe

Imagine if we had a typical roadmap:

Q1: Mobile app launch! Q2: 10 new token pairs! Q3: Governance token airdrop! Q4: Layer 2 expansion!

Sounds exciting. Also commits us to:

  • Building features users might not need

  • Launching a token we don't believe in

  • Expanding faster than we can maintain quality

  • Creating expectations we might not meet

We'd rather build steadily than hype constantly.

What We're Actually Working On

Since we don't do roadmaps, here's what we think about:

Better swap execution. Improving routes, reducing costs, faster confirmations.

More protocol integrations. Expanding DeFi options while maintaining security standards.

Enhanced security features. Better wallet integration, clearer transaction previews.

Educational resources. Helping users understand self-custody and DeFi.

Infrastructure improvements. Behind-the-scenes work that makes everything better.

These aren't sexy announcements. They're important work.

The Philosophy

Roadmaps suggest certainty in an uncertain space.

We'd rather be honest about uncertainty.

Build good features when they're ready. Skip bad features no matter how exciting. Let the product speak instead of the promises.

Boring? Maybe. Sustainable? Definitely.

Why This Matters to Users

For people using Izakaya, our approach means:

No disappointment from missed deadlines. Can't miss what we didn't promise.

Features that actually work. Shipped when ready, not when scheduled.

No pivot risk. We're not chasing trends or changing direction quarterly.

Predictable development. Slow, steady improvements. No boom and bust cycles.

Honest communication. What you see is what you get.

This might not create viral hype moments. It does create trust over time.

The Bottom Line

We don't have a roadmap because roadmaps optimize for hype, not for building.

We'd rather build features that work than promise features that might not.

We'd rather adapt to user needs than stick to arbitrary timelines.

We'd rather be boring and reliable than exciting and disappointing.

If you need a roadmap to decide whether to use a platform, Izakaya probably isn't for you.

If you want tools that work today and will keep working tomorrow, welcome.
