Good morning.
My name is Andy, and I live in Wisconsin, USA. I’ve worked in IT for over 20 years now and am currently employed in a position of leadership within a large corporation.
I’ve participated in/led over 40 guilds in my IT career. Guilds are self-organizing/self-forming groups of like-minded professionals, centered around a shared skillset. Examples would be a python guild, a network engineering guild, an enterprise architecture guild, and a project manager guild.
Outside of my day job, I’ve also participated in two Co-Ops (brewery and farm). A co-op or Cooperative is a distributed organization. One where all members contribute to the best of their ability physically, mentally, and skillset-wise towards an aligned vision.
I’m sharing the above to provide context for this article. I’ve been at the start, middle, and end of distributed organizations. They work with the right guidance and can thrive when aligned with a meaningful vision that their members are invested in.

EtherOrcs is among many things a community, a game, an NFT collection, and an idea. It has provided joy, financial gains, financial losses, and stoked the coals of imagination in many. It has offered much to those who have held it and who have participated in the world that’s been built.
Its current state is a result of decisions made throughout its lifetime. These decisions were made by humans, who had good intentions in mind and were invested in its mission and longevity. Over the course of the last several months, that fire in those who brought EtherOrcs to life faded and eventually went out. This is normal, it is human, and it’s acceptable. We should not dehumanize those who feel burnt out and want to move on to new adventures in their life.
The above does not make excuses for missteps and a lack of communication. We hold individuals accountable with critical data, not cynical thinking. As you read further please hold this close to your mode of operation. For a community-led effort, a DAO, to succeed it will need a community that does not carry the anger over from the events of the past. Instead we want to reflect on what worked, and what did not, enabling us to expand into a brighter future.
EtherOrcs today is what we refer and to in the corpo world, as the Messy Middle:

The founding team spoke last night in discord that they had pursued several funding options and that none met their standards. They elaborated and shared that with most VCs, the conditions offered would empower and embolden the VC with exit strategies, at the expense of the community. Things like large chunks of tokens, assets, etc. The team believed this was not a good way to treat the community, as danger loomed on the horizon, should the VC pull its ripcord.
The team then pursued grants and found similar situations/conversations from entities like the Treasure ecosystem. A game like EtherOrcs, whose tokens were already largely in play would need significant rework to fit into the Treasure ecosystem. Couple this with the ask for a new game where starting players could ease into the already large ecosystem and an impassible roadblock was reached. This was something the founding team didn’t have the funds (not eligible for grants) nor the drive to complete.
The last option is a community-led effort or a DAO. A DAO is a great choice for EtherOrcs for the following high-level reasons:
People who are already invested will play a primary role in shepherding/up-keeping the systems running the game.
The IP and all assets stay in the hands of the people they directly affect.
A community-led effort allows the people directly playing the game to organize the backlog, in meaningful ways, that affect their everyday interactions in the game/environment.
Full transparency to all decisions made, money spent, and actions taken.
How the term/mantra/ideology of DAOs is thrown around in the wild of WEB3, you wouldn’t be wrong thinking this way. The reality however is that most DAOs you are aware of, don’t actually live by the Distributed Organization side of the house.
A functioning Distributed Organization will have several areas:
Leadership/Steering Committee/War Council
A group of elected representatives will serve on a Steering Committee for the DO.
They present back to the DO, actions that should be taken that once the DO agrees to, the steering committee acts upon (Standing up new working groups, etc.).
Reviews proposals from the DO and working groups within the DO, and provide feedback to the DO on proposals.
These positions have term limits, that once reached, see said steering committee members flow back to regular membership
Working Groups
These groups are stood up by members of the DO
These are volunteers who commit to complete an action/set of actions laid out by the DO, within a time period and to report back to the DO on the status and eventual outcome.
Examples range from “Build an icon for a webpage” to “Build a proposal to mint a new asset” to “Execute on minting a new asset”. etc.
These groups tend to have finite timelines, established to complete a task and then disbanded when the task is complete.
Curated Backlog
This is where all outstanding items the DO wants to get done, should go.
Simple items to very far-fetched items can go here.
The size and complexity of these items will dictate how large/many working groups will be needed to accomplish the ask
Backlog upkeep/curation
This is a smaller group who are similar to the steering committee in perpetuity and does a bit of leg work when items enter the backlog.
There are and can be more components to a Distributed Organization but for now, these are the most important to be aligned to an EtherOrcs DAO.
Below is my recommendation for how to proceed. I hold no stance that it’s my way or the highway. All feedback is welcome and will be discussed as to its merits towards the outcome wanting to be achieved. All laid-out times and Dates can be changed/modified.
