In the Marketing Department of the new company, there are a total of 20 formal employees and interns, mainly engaged in K12[illustration] writing and writing online training. The business model is that the Marketing Department obtains user leads through publishing + we media, the sales department converts them into potential customers through telemarketing, and the teaching and research team and teachers are responsible for product delivery. As a marketing director, my biggest task is to get users' contact information through advertising. Since we are a start-up company with limited capital, the monthly investment limit is about 200,000 to 500,000 yuan, and 80% of our clues come from we media.

Our we-media matrix is short video account, which obtains the playing volume and user clues through short videos released on platforms like Douyin, Kuaishou and XiaoHongshu. When I joined the company, it was a difficult period for the short video matrix. Douyin had passed the initial stage of lack of content and started to support human IP. At the time, the company's short video matrix was non-human. I have watched Douyin before, but I have never done professional operation. In the first week, I did three things: sorting out the current business, benchmarking the industry, and writing a specific plan. With a try attitude, I selected several teachers according to my own plan and wrote several dry articles according to the characteristics of the short video. We simply started shooting in the conference room. Fortunately, 10 days after we joined the company, the first post on our first account went viral, and the number of likes reached 20,000 within 3 hours. This fully confirms three points: the industry benchmarking is correct, the planning is correct, and the implementation details are correct. Therefore, we copied the matrix method and made dozens of accounts at a time. The number of fans of two accounts reached 2.2 million and 1.7 million respectively. There were many accounts with hundreds of thousands of fans. In our best month, we got more than 20,000 free leads from users.
