Thus far we have established that the foundational roles of someone looking to join a community are:
Observer role.
Participant role.
Contributor role.
Each role comes with its own context, expectations and appropriate actions; and if we can make those easy to understand, follow and execute, it makes creating a wonderful experience more likely.
Let’s dive a bit deeper into how they work together in practice.
Now that we know why these roles are so important in theory, I’ll show how I have used them in mClub, to help the core team understand where to place our energy in creating experiences for the different roles.

The three member core team have taken the last few months to restructure everything about the DAO from our vision to completely redesigning our discord server.
When it came to Discord redesign, the 3 role types became very handy. To provide some visual context we created a role map in Mural.

The point of this map is give our brains space to see the different roles and start exploring different ways that members in that role could interact in a way that moves that whole DOA to its North Star.
Each circle corresponds with a certain role. We could frame it as a funnel of sorts, but with a completely different mentality. Instead of trying to fill the top of the funnel with as many people as possible, expecting leakage to turn out the best contributors, we use these different circles to truly understand what the roles need to thrive. If they choose to move onto the next stage they are welcome to, but we are not manipulating them in any way to move from circle to circle.
We can also deploy Strategic Empathy for each role and start asking ourselves:
What amount of time or compensation would be optimal for a certain role?
What would the member need to see/do/hear in order to empower them on the journey?
What signals will communicate the right message to a role within a specific context of the discord?
More specifically, in the Observer circle we explore what the least amount of information needs to be presented to help the person feel safe and make sense of the new space. Even if they are able to join a certain activity, it would be clear that there is 0% expectation that they engage or interact.
In the Participant circle we explore what activities will help this person get exactly what they need to level up on their journey. In participating with these activities they realize that they belong here, and choose to engage in what the community has to offer. They are able to get value from this context for as long as they want to, with no strings attached.
In the Contributor circle we explore how we might be able to empower people who want to help build the community further than its current capacity would let it grow. This is compensation, governance, culture and project management get defined. The contributor circle is a sacred space that must be protected. If we want to build something meaningful in the long term, then traveling into the unknown with the right group of people becomes paramount. I write more about this idea here.
In the diagram above there is also a circle for core team. I will explore ideas surrounding this team in future posts.
Once we have explored what elements in each circle could be, we can start designing what a member journey could look like through what I call an intent map. This tool is used to get clarity on what outcomes our ideal members are seeking, and what human and tech stack processes need to be put in place to pave they way for those outcomes to be realized.

I will create a detailed overview of how an intent map works in future posts.
Following this process of designing for the three core roles - Observer, Participant and Contributor has greatly simplified the process for understanding where to focus our energies as core leadership team.
Deploying Strategic Empathy for these roles within the context of what change the DAO seeks to create, will significantly increase a sustainable and fun environment.
